7 ways to reduce stock shrinkage in your shop
Shrinkage quietly erodes margin through theft, breakage and miscounts. Seven practical controls that actually move the number.

Shrinkage — stock that’s on your books but not on your shelves — is one of the quietest ways a shop loses money. It hides in theft, breakage, miscounts and admin errors, and by the time it shows up in an annual count it’s far too late to trace. The good news: a handful of simple controls make a real difference.
1. Count regularly, not once a year
Annual counts find problems months after they happened. Frequent cycle counts of high-value or fast-moving lines catch discrepancies while they’re small and traceable — and they’re far less disruptive than shutting the whole shop for a full count.
2. Use blind counts
Don’t show counters the expected quantity. A blind count measures what’s actually on the shelf rather than what someone expects to see, so the variance you get is honest.
3. Track breakages separately
Breakage is legitimate loss — but only if it’s recorded. Capturing breakages the moment they happen keeps your variance figures meaningful and stops “mystery” losses.
A count without breakage tracking will always over-report shrinkage. Record breakage at the point it happens, not at reconciliation.
4. Set variance thresholds
Flag any item whose counted quantity differs from expected by more than a set percentage, and require a recount before the number is accepted.
5. Recount the outliers
A second, supervised count on the biggest discrepancies separates genuine loss from counting mistakes before you write anything off.
6. Value your variances
Ten missing units matter far more when they cost $40 each. Multiplying variance by unit cost tells you where the money is actually leaking — and where to focus.
7. Give counters the right tool
Paper counts are slow and error-prone. A mobile scanner that works offline, calculates variance automatically, and syncs to a cloud dashboard turns stocktaking from a dreaded chore into a routine control.
“You can’t fix what you don’t measure — and you can’t measure well with a clipboard.”
